The Capacity Maths Most Founders Never Do

Maximum healthy capacity equals available delivery hours divided by average delivery hours per client, and selling beyond it converts a growth win into a retention and quality loss.

Do the arithmetic once

Take the real delivery hours available per week across everyone who delivers, including you. Subtract sales, admin and management — usually 30–40%. Divide by average delivery hours per client per week. That is your ceiling, and it is a fact, not a mindset.

What selling past the ceiling actually costs

Overselling doesn't show up as failure immediately. It shows up as slower responses, skipped quality checks, a team that stops raising issues, and a churn number three months later that gets blamed on 'fit'.

The revenue you gain from the extra clients is frequently smaller than the revenue lost through churn and the discounting you'll do to keep unhappy accounts.

Three levers when you hit the ceiling

In order of speed:

  • Raise price — same revenue, fewer clients, immediate relief.
  • Reduce hours per client — narrow scope, template the repeated parts, batch communication.
  • Add capacity — contractor or hire, once the first two are exhausted.

Publish the number

Tell your team the capacity figure and update it monthly. A visible ceiling turns 'we're slammed' into a shared operating fact, and it makes the waitlist a positioning asset rather than a secret embarrassment.

What utilisation rate is healthy for a service business?
Around 60–75% of paid time on billable delivery is sustainable for most small teams. Consistently above 85% leaves no room for sales, improvement or absence.
Should I stop selling when I hit capacity?
No — keep selling, but sell into a dated waitlist or raise the price. Stopping sales creates a demand gap that hits revenue a quarter later.
